Why My AI Workflow Starts With a Product Manager Mindset

There is a reason searches for my name have spiked recently. People keep asking about my daily workflow. They want to know how I manage four product teams at a MENA superapp, while simultaneously building AI Circle and the Applied-AI Certification curriculum from scratch.

I want to be honest. I used to think I had to do everything myself to get the best results. I thought having my head explode from being too busy was a sign of productivity.

I was basically hiring myself as an assistant. But I am paid to think and lead projects.

How did that happen?

Imagine you have the money and the mandate to build a massive house. You have heavy machinery. You have a team. But you choose to mix cement by hand every morning. On paper, you feel productive. You are sweating every single day.

But the house is never finished. You are exhausted. And the heavy machinery sits in the corner, unused.

I see many professionals using AI the exact same way. They pay for the most expensive AI models every month. But they only use them to fix spelling or write short emails to their boss. You are still mixing cement by hand. You are just wearing slightly more expensive gloves.

The Product Manager Mindset

I have spent two decades as a product leader at companies like Tokopedia, Hijra, Flip, and three of my own startups. I learned one fundamental rule.

My main job is not writing code. My main job is not creating pixel perfect designs. My job is finding the most painful problems, building robust systems, and delegating execution to the right place. A good product manager never falls in love with manual execution. They fall in love with efficient, repeatable systems.

Building lean companies has been my habit long before AI became a trend. I have helped save over USD 4 million per year across various initiatives. Those savings came from process improvements, cost optimization, and more efficient product decisions. Automation was just one part of it, not the single source.

Back then, getting that kind of leverage required a strategic position. You needed dozens of capable engineers and highly expensive infrastructure. A simple efficiency idea had to wait in a backlog behind a mountain of other projects. Regular employees barely had access to create million dollar efficiencies. The idea might be cheap, but the cost of execution was massive. You had to spend weeks in meetings just to move one small piece of logic.

New Tools for Old Habits

The rules of the industry have completely changed.

Today, AI is the sharpest tool for that exact same habit. And it can be taught to everyone on your team. You no longer need dozens of engineers to test an efficiency idea. You do not need to wait for next month's development cycle to test a small idea. You only need the right mindset and a basic understanding of instructional logic.

The clearest example is how I run my own content distribution. In recent months, I built an 8-channel content system for brianarfi.com and my social media. I record one long video. The system automatically cuts it into short clips. It then distributes those files to YouTube, Shorts, Reels, Story, WhatsApp, LinkedIn, and Threads. An AI agent manages the posting schedule. The report lands on my desk every day without a minute of delay.

In the past, I would need a full content team for this. A social media admin to post, a video editor to cut clips, a copywriter to draft captions. Now, the system runs completely on its own. I do it purely without any admin help. I just sit back, review the output, and approve it.

Build Systems, Do Not Just Give Orders

You can see this clearly in another project. I built FINA, an Agentic AI to orchestrate customer support tickets. This system runs smoothly at an incredibly low operational cost of just USD 0.004 per interaction. It even caught a data security gap between users long before the product went public.

All of that happened because I applied a product manager mindset to the workflow. I did not write the code from scratch. I directed the operational logic.

I looked at how a proper customer support agent works. I found where time leaks in every response. Then I built the system architecture layer by layer. The AI is placed purely as a specific executor at points that require cognition. AI is not a magic pill. You cannot just tell it to think through everything from scratch without direction.

The biggest reason people fail with AI today is not because their prompts are too short. The problem is their expectations. They think AI is a magical intern that can read their mind. In reality, AI is a smart executor waiting for you to build a structured, measurable system.

You must provide clear context, strict rules, and firm boundaries. If you complain that your AI gives shallow answers or hallucinates, it is usually because you asked it to work without providing your own standard of quality. AI is ultimately a reflection of the system you create. It is exactly like telling a builder to construct a house, but refusing to give them an architect's blueprint. Of course the walls will collapse.

Your Time is Too Valuable for Mixing Cement

My workflow today is simpler, sharper, and highly protective of my time. I never do repetitive manual work twice. If I find myself copying data every morning or typing the exact same email format every week, I build a system.

Let the AI agents mix the cement and lay the bricks for you. As a human, you must focus on drawing the blueprint and ensuring the strategic direction is correct.

The price of efficiency leverage is now practically free. Anyone can access it. What is expensive is the willingness to drop your ego. You have to stop thinking like a manual laborer and start thinking like a system architect.

If you still choose to manually type things that can clearly be automated, you are paying the cost of that failure with your rest time at home. You are paying for inefficiency with your sleep. Time is the only asset that you can never top up with money. You cannot buy back free time once it is gone.
